Over two years, Deb Smallwood conducted 62 narrative interviews with senior leaders — 52 women and 10 men — across industries, generations, and career stages. The research examined not whether women can advance, but what actually happens once they do.
What emerged was a pattern so consistent it has a name.
The Invisible Advancement Cycle is a repeatable organizational pattern in which high-performing women are trusted with the hardest work — the turnarounds, the complex deliveries, the broken functions — while visibility, sponsorship, and advancement quietly fail to keep pace.
